The difference isn't industry, revenue size, or tech-savviness. It's a specific set of operational fundamentals. Here's the checklist we use internally to qualify which businesses are AI-ready.
Foundation (must-haves)
1. You have a working phone number that rings somewhere
Sounds obvious. It isn't. We've onboarded businesses where the listed number forwards to a personal cell that's been on Do Not Disturb for 8 months. Fix this first.
2. You can articulate what you sell in one sentence
"We do plumbing" is fine. "We do general contracting, plus some HVAC, plus we resell solar but only in three counties" is not. AI needs a clear scope to qualify leads.
3. You know your average ticket size and close rate
If you don't know that the average HVAC install is $7,500 and you close 32% of estimates, you can't measure AI impact. Pull this from your CRM or accounting before doing anything.
4. You have a calendar where appointments go
A real booking calendar counts. GHL Calendar, Acuity, Calendly, Jobber, ServiceTitan, and Vagaro all count. A whiteboard does not. AI needs a calendar to write to.
Lead capture (a high-impact starting point)
5. You miss calls today
Pull your call log from your phone provider. If you're missing more than 10% of calls, AI call answering may be a strong first workflow to evaluate. If you somehow answer 100% of calls (rare), focus on a different module first.
6. You spend money on lead generation (Google Ads, LSA, Facebook, SEO)
If you're paying for traffic, every missed call is wasted spend. AI can help plug that hole quickly. The actual lift depends on response volume, offer quality, follow-up speed, and adoption.
7. Your website has at least basic SEO + a clear CTA
AI works best on top of existing traffic. If your site gets 5 visitors/month, fix that first — chatbots won't manufacture demand from nothing.
Operations (the difference between useful automation and frustration)
8. Someone responds to leads within 1 business day today
If leads sit for 3 days because nobody owns follow-up, AI will surface the problem but not solve it. You need at least one human who acts on AI-qualified leads.
9. You have intake criteria you can write down
"We don't take cases under $5k." "We only do residential, not commercial." "We service these zip codes." If the criteria live only in the owner's head, the AI will book unqualified leads. Write them down before deploying.
10. You're willing to look at AI-generated reports weekly
The first 2 weeks of any AI deployment require small tuning. Businesses that ignore the dashboard usually miss useful improvement signals. Plan to spend 15 min/week reviewing.
Stretch (not required but accelerates traction)
11. You have CRM or spreadsheet of past customers
Reactivation campaigns to dormant customers (haven't booked in 6+ months) are often one of the clearest AI workflows to test. If you have 500+ past customers, you have useful data to work with.
12. You've identified your #1 operational bottleneck
"We can't keep up with quote requests." "We lose patients to no-shows." "Our team spends 4 hours/day on appointment reminders." If you know the bottleneck, AI can target it. If you don't, you'll deploy generic and get generic results.
Scoring
- 10-12 yeses: You're well positioned to evaluate AI. Start with the workflow that has the clearest volume and owner.
- 7-9 yeses: You're ready for a focused deployment. Pick the 2-3 modules tied to your strongest yeses, deploy those, expand later.
- 4-6 yeses: Fix the operational gaps first. Deploying AI on a broken intake process amplifies the chaos.
- 0-3 yeses: You don't have an AI problem. You have a fundamentals problem. Solve those first.
The honest framing
AI is not magic. It's leverage. Leverage on a strong foundation creates operational lift. Leverage on a weak foundation creates a bigger mess, faster.
